I don't know of truly free services for linking multiple points.
If you're already using an IM, a video equivalent can be had through:
http://www.cuworld.com/channels

Once there, you can create a private room and bring your group in; the 
originating member must have VIP status (30$/month) and everyone must be 
registered at the site.
